How to structure a business meeting agenda

Open by stating the decision to be made and what a successful meeting looks like, out loud, in the first five minutes. It sounds obvious and it is routinely skipped, which is why so many business meetings end with everyone agreeing the conversation was useful and nobody able to say what was decided. Writing the desired outcome into the first agenda item makes it very hard to skip.

Separate the presenting from the deciding. Context and data go first and are strictly time-boxed, because they're the part that expands to fill whatever space it's given. Options and discussion come next, and the final slot is reserved for writing down what was agreed, who owns it and by when. If you only defend one block on this agenda, defend that last one.
